Lead tracking — definition, sources, current pipeline, lifecycle, discovery script, follow-up cadence, owners.

A lead is a named school with a named contact in a target MENA country. Anything less is a prospect or a hope. This page is the operational layer beneath Pilot and Sales — how a school enters the funnel, moves through stages, and either converts or exits. The single source of truth for the live pipeline is the hogwarts CRM workspace at hogwarts.crm.databayt.org (Companies carry stage/tier/source/country/nextActionAt; Opportunities track the paid conversion). The kun/.claude/memory JSON files are now a read-only historical archive of the pre-CRM pipeline.

Counting prospects as leads inflates the funnel and hides the real bottleneck. Be honest.

If a single channel exceeds 50% of the funnel we are concentrated — diversify before the channel dries up.

Current pipeline

The live pipeline is not duplicated here — a table in a doc goes stale the day it is written and then quietly contradicts the CRM. Open the Pipeline board (Companies, Kanban by stage) instead. Every school carries an owner, a nextAction and a nextActionAt, so the board and the 08:00 Slack digest are the same source.

What the board looked like on 2026-07-25, for orientation only:

  • 624 schools — 573 cold, 22 prospect, 1 pilot (King Fahad Schools), 28 retired as not-K-12. No paid conversions yet.
  • 98% Sudan (609 of 624). Only 15 schools sit in the rest of MENA-10 — the geography split this page describes is aspirational, not the current book.
  • Contactable: 22. The other 574 have no verified phone, email or social page. The binding constraint is contact discovery, not lead volume.
  • Ownership: all leads are assigned to Ali Aseel.

Two things the board will not tell you but the war does: Khartoum American School now operates from Alexandria, Egypt, and the École Française Internationale de Khartoum has been closed since 2023-04-15. Expect more of the Sudan book to be non-operational — verify a school is open before counting it as a lead.

Movement is one-way except pilot → extension and lost → re-engaged (a school can come back, capture the reason).

Discovery call script

Thirty minutes. Sixty percent listening. Goals: capture pain in their words, identify the decision maker, qualify out if not a fit.

Close: "I'd like to show you the platform — 30 minutes next week. Tuesday or Thursday?" Get the demo on the calendar before the call ends.

Anti-pattern: pitching during discovery. If you find yourself talking more than they are at minute 15, you have stopped doing discovery.

Three to four touches max in any 21-day window. Quality outreach is finite. After Day 21 silence, stop — channel future effort to the next prospect. Re-engagement is allowed after 90 days with a new angle (a shipped feature, a case study, a referral).
